From fragmented distribution to a scalable brand system in three years.
A growing seed company in North India had the products, the vision, and the field
knowledge. What they didn't have was a system. Not for their brand, not for their distribution, not for
their farmer relationships. We built the system with them, step by step.

01
The starting point
A company with strong products and nothing to prove it.
Three years ago, this company was operating in a single state with a handful of SKUs. The
directors had decades of field experience and a genuinely different approach to seed selection. They
understood a simple truth that most seed marketing ignores. Farmers make decisions based on crop
performance they can see with their own eyes. Not laboratory data sheets. Not certification badges.
Fields.
The products were strong. The distributor relationships were personal. The founder was
replying to farmer enquiries on his personal WhatsApp, one message at a time.
But there was no website. No brand system that could scale beyond one region. No way for a
new distributor in Rajasthan to judge whether this company was worth stocking. No way for a government
official to check its credibility for an institutional approval. The packaging worked, but on the shelf
it looked like every other regional seed company.
The gap was clear. A company with ₹100 Cr ambitions was presenting like a ₹5 Cr local
player.
Before. A team on the ground. No colour system, no consistent banners.
02
What we built
Not a campaign. A complete brand and distribution system.
Everything started in parallel. There was no luxury of a "strategy
phase, then execution phase." The business was growing, the season was approaching, and every part needed to
be live at once. Neev had no marketing team, so we worked as one, inside the business, until they were ready
to build their own.
Brand system
One colour formula for every crop.
The directors had a powerful insight. In farming, colours carry meaning: farmers tie specific
colours to specific crops. We took that instinct and turned it into a mathematical system. Using a 2-colour
formula, we generated 50 distinct colour combinations, each tied to a specific crop or seed variety. Field
and forage seeds received a single-strip colour system. Vegetable seeds received a double-strip system with
a transparent window to show the seed itself.
This system scaled from the original SKU count to 65+ products without ever breaking the
visual logic. Every new product that launches today follows the same formula. No design decisions needed.
The system decides.
The logo was made in several regional languages from day one, not as
an afterthought but to prepare for expansion. Trademark applications were filed with the multi-language
versions ready. Every piece of POSM, from the first printed banner to the latest retail counter display,
carries the trademarked logo set.
Multi-language logo system. Punjabi, English, Hindi.
Trademark filed for the full multi-language logo set.
Website
A website built for credibility, not commerce.
Farmers don't buy seeds online. So a typical e-commerce website was the wrong brief from the
start. What the company actually needed was a website that earns trust. A website that a government
official could check before approving a new variety. A website a distributor in Uttar Pradesh could open on
his phone and decide "this is a real company" in ninety seconds. A website that made a buyer from an
institutional account take the meeting.
So we designed the site around three audiences, not one. Farmers. Distributors. Institutions.
Each got a dedicated path.
For farmers. Product pages organised by crop, not by SKU code. Performance photos.
Regional availability. Contact on WhatsApp in one tap.
For distributors. A dedicated "Partner with us" section laying out terms, margins,
territory logic and how to apply. Built so a distributor in a new region could self-qualify before the
first call.
For institutions. Company registration details, certifications, founding story,
trademark status, government approval history. Everything a procurement officer or a tender committee
asks for, already on the page.
We built the site around a philosophy that matched the directors' hundred-year vision: "We
believe agriculture is a positive sum game. Through superior seeds, fair practices, and shared success, we
are laying the right foundation for Indian agriculture." That line isn't marketing copy. It's a business
philosophy that has lasted three years without needing a change.
Home page. Built for credibility, not as a brochure.
Distributor partner section. Self-qualification on mobile, before the first call.
Field and exhibitions
Hundreds of ground activations. Each one built for trust.
In agriculture, trade shows aren't the only ground moment that matters. They're just the most
visible one. Real rural marketing happens across five or six surfaces running together. Wall hoardings in
the village. A sugarcane machine in the mandi. A carrot colour-match challenge in the vegetable belt. A
retailer's counter with danglers, posters, and price cards all speaking the same visual language.
We designed each surface to build trust. Same colour system, same crop codes, same logo set,
same messaging framework. So that a farmer who saw a hoarding in his village on Monday recognised the
retailer's dangler on Wednesday and walked up to the exhibition stall on Sunday already convinced. The five
examples below are from a single 15-day harvest-season push.
Wall hoarding, rural market. Placed by SOP for sun and sightline.
POSM stunt, sorghum 3808. Juice machine branded, street to street, to prove sweetness.
Colour-match POSM, carrot 7200. Red outside. Red inside. Proven on camera.
Exhibition stand design. Backdrop made from local farmer fields for instant trust.
One campaign, 15-day harvest window. One key visual across every surface.
Distributor pages
50 distributor-branded pages. Each one built to win the farmer's trust.
This was the step that changed the business model. We understood something most agencies
don't. In farming, the distributor is the brand in his region. Farmers trust their local seed dealer more
than any company. The dealer's recommendation is the final purchase decision.
Instead of running generic brand ads, we created individual branded pages for 30 to 50
top-performing distributors. Each page carried the distributor's name, his shop address, his photo, and the
full product range, with the title "Authorised Distributor" next to his own shop name. We then ran
geo-targeted ads pointing to those pages.
The effect added up. The farmer sees a name he already trusts, linked to a brand that looks
institutional. The distributor gets qualified leads delivered directly: actual phone calls from farmers in
his region asking for specific products. The brand earns the distributor's loyalty because it is visibly
investing in the distributor's business, not just its own.
Distributor branded page. Name, address, product range, local trust.
Geo-targeted ad creative. Distributor, product, region.
The distributor who previously waited for walk-in customers was now receiving direct calls
from farmers who had seen their name in a professional ad, linked to an institutional brand. That shift,
from waiting to receiving, is what builds loyalty that no discount scheme can match.
Lead system
From personal WhatsApp to automated CRM. Without losing the human touch.
The founder was personally replying to every farmer enquiry on his WhatsApp. That's
dedication. It's also a system that breaks at scale. We built a CRM that captured every lead with three
critical data points. Which product they enquired about. Which area they farm in. Which crop rotation cycle
they follow.
Why does crop rotation matter? Because a farmer who grows sorghum this season will grow wheat
next season and bajra the season after. One lead isn't one sale. It's three years of seasonal
re-engagement. The CRM knows this. The WhatsApp automation bot sends product information specific to the
farmer's upcoming season, then connects him with the nearest field staff for personal follow-up.
The farmer never feels like he's talking to a machine. He feels like the company remembered
what he grows.
CRM capture. Product, area, crop rotation, all tagged.
WhatsApp flow. Product info, then field staff handoff.
Content and campaigns
50+ testimonial videos. Sorted by pain point, region, and crop.
We didn't create generic "happy farmer" testimonials. We built a video system. Each
testimonial is tagged by the specific problem the farmer faced, the region he farms in, and the crop he
grew. A farmer in Haryana struggling with low sorghum yield sees a testimonial from another Haryana farmer
who solved the same problem with the same product.
These videos ran as hyper-local ads. Targeted by district, timed to seasonal decision
windows, tracked against rainfall patterns and inventory levels. The result was brand recall that made
farmers walk into shops and ask for the product by name. Not "any seed." This brand, this variety, this
packet.

03
How it unfolded
Three years. Everything in parallel.
The season was approaching. The distributors needed materials. The
website needed to be live for an approval meeting. We ran everything at the same time, in the order the next
stage of growth needed.
Year 1: Foundation and first season
Multi-language logo system, trademark filing, packaging colour formula for the initial SKU
range (field and forage seeds), website built for credibility and institutional approvals, first wave of
trade-show support across Haryana. CRM setup replacing the founder's personal WhatsApp. First distributor
pages created and tested.
Year 2: Expansion and activation
Packaging system extended to vegetable seeds (double strip with transparent window). SKU
count crossed 40. Distributor page programme scaled to 30+ pages with geo-targeted ads. WhatsApp
automation bot deployed. Testimonial video system launched with 30+ videos sorted by crop, region, and
pain point. Expansion into Punjab, Uttarakhand and Uttar Pradesh.
Year 3: Scale and structure
65+ SKUs actively retailing. 50+ districts reached. 6 states covered. 50,000+ farmer leads
in CRM with crop rotation data. 500+ retail and distributor activations supported. Testimonial library at
50+ videos. Complete POSM system deployed across retail counter displays, wall hoardings, shop-shelf
branding, and event kits. The brand now runs on a system, not on the founder alone.

The results
What three years of building the system produces.
These aren't campaign metrics. These are business metrics. The kind that show up in
a board meeting, not a marketing report.

This is what a partnership looks like. Not a quarterly campaign. Three years of
building systems that compound. Every season's work makes the next season stronger. The CRM from Year 1
still generates leads in Year 3. The packaging system from the first SKU still works at 65. The distributor
pages that started as an experiment are now the main reason distributors stay loyal. That's the base we
build.
What this means for your business.
Maybe you're a manufacturer with strong products and a weak market presence. Maybe you're a
founder replying to every customer on personal WhatsApp and wondering how this scales. Maybe you've worked
with agencies before and all you got was a logo and some Instagram posts that your distributors never
saw.
We don't do one-off campaigns. We build the base that makes every campaign work harder. The
packaging system, the website, the CRM, the distributor network, the content engine. Each one built to
compound, not expire.
If you have a marketing head, we work alongside them and your sales team, not instead of them.
If you don't have one yet, we work as your marketing team until you are ready to build your own.
Every engagement starts the same way. We look at your business from the outside in and tell you
exactly where the gap is. No proposals on day one. Just clarity.
